Moderators, prizes, events and conference trips had all grown with the community, and the market had turned. Spend had to come down without members noticing a drop in quality.
The work
- 01Took direct ownership of the community budget, including every crypto transaction and payout, which made it clear where money was working and where it wasn't.
- 02Replaced manual work with three custom tools (payouts, moderation and data), so a smaller budget went further.
- 03Planned conference trips such as Permissionless and Token2049 as projects with clear goals, so every one had to justify its cost.

A multisender built for the community team: rewards sent to many wallets in one go, with a full record of every payment. Faster for members, and no more costly manual mistakes.

Custom moderation bots
A bot built around how the community actually worked: spam, scam and raid protection, member profiles, issue tracking and translations, so fewer paid moderator hours went on repetitive tasks.

Custom data dashboards
A public on-chain dashboard on Dune, giving the team and the community the same live view of activity, and showing where money was working and where it wasn't.
